Every implementation needs a timeline.
It’s an obvious statement, but it matters. Everyone involved, from the vendor’s team to your own internal teams, uses that timeline to understand what needs to happen, when it needs to happen, and how much capacity is required to meet each critical milestone.
Vendors, or their implementation partners, are experts in implementing their technology. They can usually provide a clear timeline that defines what needs to happen to get the system live and who on the project team is responsible for each part. That timeline will include key milestones such as configuration, testing, UAT, training, cutover, and launch support.
Those milestones are necessary, but they do not always represent the full scope of business readiness. A timeline may show that training, UAT, or launch support is planned, but that does not always define what the business must do to prepare end users, confirm ownership, test real operating conditions, or support the process after go-live.
Business readiness is the layer that is often underrepresented within the bounds of a vendor’s timeline. It determines whether the organization can operate in the new environment once the system is live and the project team starts roll off the project.
Based on JBF’s experience, the biggest go-live risks often sit between the project timeline and the future operating model. The timeline may show that key activities are planned or complete, but that does not mean the business is ready to own the process, support users, or operate through real exceptions.
1. The project team cannot become the operating model
During implementation, the project team becomes the connective tissue across decisions, open issues, dependencies, and escalations. That structure makes sense during the project, but it becomes a risk after go-live if the business still depends on it to operate.
Once the system is live, process ownership must move out of the project structure and into the business. If that transition is not clear, the project team oftentimes remains as the default path for answers, decisions, and issue resolution.
This is not something to define during hypercare. Ownership should start being clarified as future-state processes are designed, because the question is not only how the process will work, but who will own it once the implementation team begins to step back.
At a minimum, the following should be clear before training and cutover:
- Who owns each critical workflow after go-live?
- Who has decision rights when there is a process question, policy gap, or exception?
- Where should users go when an issue cannot be resolved locally?
- Which issues belong to the business, IT, the vendor, or the implementation partner?
The goal is not heavy governance; it is enough clarity that day-one questions have a clear owner and the business can operate without defaulting back to the project team.
2. Training completion does not prove user readiness
Training is another area where the project timeline can create a false sense of readiness.
Most vendor-led implementations use some version of a train-the-trainer model. The vendor or implementation partner prepares a smaller group of super users, and those super users help train the broader end-user population.
That model can work, but it requires more than a training milestone on the project plan. The business must define how end users will be reached, how much time super users have to support training, and how readiness will be validated by role before go-live.
This is where organizations often get stretched. Super users may understand the system better than the rest of the business, but they are usually still balancing their regular responsibilities, project involvement, and launch preparation. If they are expected to carry end-user training without enough structure or protected capacity, the business can end up with training activity that does not translate into adoption.
At a minimum, the business should be able to answer:
- Do super users have enough capacity to support training and stabilization?
If super users are the bridge between the project and the business, they need time, coverage, and a clear path for escalation.
- Have users practiced the work in the context of their role?
Users need to understand how their day-to-day responsibilities change, not just which screens or system steps are different.
- Do users know what to do when the process does not follow the clean path?
Adoption often breaks down when users can complete the standard transaction but do not know how to handle common exceptions.
If end users are not prepared, the issue usually shows up quickly after launch through slower adoption, more escalations, inconsistent workarounds, and overloaded super users.
3. Testing cannot cover everything, especially in logistics
Testing is meant to build confidence, but it has limits.
Most implementation teams must make practical decisions about what can be tested before go-live. They cannot test every site, every partner, every exception, every volume scenario, or every version of how the operation may behave once the system is live.
That is especially true in logistics execution, where the process often depends on external parties such as carriers, warehouses, freight audit providers, or other partners. In most implementations, the project team will need to narrow testing to a representative group of partners, such as testing by mode, transaction type, volume profile, or operational complexity, rather than testing every partner in scope.
The risk is not that testing had boundaries; the risk is when the business does not have a clear view of what testing proved, what remains untested, and how those gaps will be managed and monitored during rollout and stabilization.
A stronger readiness conversation should ask questions like:
- Where was testing representative rather than comprehensive?
If only certain partners, sites, modes, or transaction types were tested, the business should understand where those results are being used as a proxy for broader rollout readiness.
- Have users practiced the work in the context of their role?
Users need to understand how their day-to-day responsibilities change, not just which screens or system steps are different.
- What do my users need to know because of a representative testing methodology?
End users do not need a testing report, but they do need practical guidance on what to watch for, where issues are most likely to show up, and how to raise them quickly.
- How will exceptions be monitored after launch?
The business should know which indicators will be watched during stabilization, especially where testing was limited or representative.
A project can complete UAT and still leave the business exposed if the results of testing are not connected to the rollout plan, support model, monitoring approach, and end-user guidance.
Business readiness needs to be factored into the timeline
A timeline may show that ownership, training, testing, and launch support are accounted for, but the business still must define what those activities mean in practice. That work should not wait until hypercare, when the organization is already live and the cost of ambiguity is higher.
These examples are not the full list of readiness risks. They are common places where the gap between the project timeline and the future operating model becomes easier to see.

Business readiness is the organizational layer beyond the vendor's project timeline that determines whether a company can actually operate in a new system once it goes live. It covers people, process, policy, and technology — specifically: who owns each workflow, whether end users can perform their day-one tasks, whether exceptions are defined and assigned, and whether the organization can sustain operations without relying on the project team. Without it, a technically successful go-live can still produce adoption failures, escalation overloads, and operational disruption.
The most common go-live risks fall into three areas. First, ownership gaps — no named business owner for critical workflows after the project team rolls off. Second, training gaps — super users and end users who completed training but have never practiced real exception handling in their role. Third, testing gaps — UAT that validated transactions but didn't simulate end-to-end flows, realistic volumes, or untested partner and site combinations. Each of these can appear "complete" on a project timeline while leaving the business exposed on day one.
A Hard Stop means the item must be fully resolved before go-live can proceed — the risk is too high to launch without it. Examples include unconfirmed process ownership, unvalidated master data, or an unrehearsed cutover plan. A Conditional Gate means the item does not necessarily block launch, but requires a documented mitigation plan, added monitoring, or a scoped rollout approach. Items like operational dashboards or partner transaction readiness may qualify as conditional depending on the specific launch context.
Training completion confirms that content was delivered, not that users can perform their work. The more reliable measure is whether end users can complete role-based scenarios — without coaching — including common exceptions and edge cases they will encounter in live operations. In train-the-trainer models, super users also need protected capacity to support the broader user population during stabilization. When those conditions aren't met, post-launch symptoms typically include slower adoption, inconsistent workarounds, and escalation volume that exceeds support capacity.
When testing is representative rather than comprehensive, the business needs to be explicit about three things: what the tested scenarios are being used as a proxy for, how those gaps affect rollout sequencing and support planning, and what guidance end users need about where issues are most likely to surface. Untested areas should trigger added monitoring, more cautious phasing, or contingency plans — not silence. A go-live that completes UAT but doesn't connect testing results to the stabilization plan leaves the business exposed even if the system itself is functioning correctly.
